Manufactured 5-item welcome kits across multiple factories for the world's largest Catholic youth event.

World Youth Day — Krakow hero

Background

World Youth Day is the Vatican's largest gathering of young Catholics, held every three years in a different host country. For the 2016 event in Krakow, the organizing committee needed a partner who could handle the scale and complexity of producing custom merchandise for every attendee.

The Challenge

We were bidding directly with the Krakow team to produce a fully custom welcome kit for every attendee — backpack (in 3 colors), wristband, buff, towel, and poncho. Five SKUs, multiple factories, one immovable event date. The complexity wasn't in any single product. It was coordinating simultaneous runs across vendors with a fixed deadline and zero room for slippage.

Our Solution

We ran a parallel multi-factory operation, with separate facilities producing each item type at the same time. Everything funneled into our China warehouse, where our team kitted complete welcome packages by color and shipped four containers a week to Poland. Quality control happened at every handoff, not just at the end.

Our Approach

  • Bid directly with the Krakow organizing team to lock exact requirements
  • Designed fully custom products that carried the event's branding and significance
  • Coordinated multiple factories producing different items simultaneously
  • Implemented strict quality control at every factory and handoff
  • Consolidated all products in our central China warehouse for kitting
  • Managed weekly container shipments to ensure timely delivery to Poland

Outcome

Every welcome kit shipped on time. Every product met the Vatican's quality bar. The multi-factory model worked, and the weekly container schedule put materials on the ground in Poland with time to spare. The project proved we can run complex, multi-vendor, internationally-coordinated programs against a fixed deadline.

The team's ability to coordinate multiple factories and deliver on time for the world's largest event was extraordinary. Every kit was perfect.
