World Youth Day is the Vatican's largest gathering of young Catholics, held every three years in a different host country. For the 2016 event in Krakow, the organizing committee needed a partner who could handle the scale and complexity of producing custom merchandise for every attendee.
The Challenge
We were bidding directly with the Krakow team to produce a fully custom welcome kit for every attendee — backpack (in 3 colors), wristband, buff, towel, and poncho. Five SKUs, multiple factories, one immovable event date. The complexity wasn't in any single product. It was coordinating simultaneous runs across vendors with a fixed deadline and zero room for slippage.
Our Solution
We ran a parallel multi-factory operation, with separate facilities producing each item type at the same time. Everything funneled into our China warehouse, where our team kitted complete welcome packages by color and shipped four containers a week to Poland. Quality control happened at every handoff, not just at the end.
